Why listen

AFR Fast 100, 2022, Zonda People

Companies founded, acquired or sold
Labour hire
Trades, construction, civil and mining
Recruitment
Blue and white collar, permanent
Byron has operated labour hire supplying trades, construction, civil and mining, and permanent recruitment across blue and white collar roles. He has not run a plumbing business. What transfers is pricing, margin by job type, quoting, scheduling, the management layer and the weekly numbers.
Sound familiar?
Where plumbing businesses lose time, margin and control
Read them as they are today, not as you intend them to be.
Emergency work eats the schedule
One blocked drain bumps a planned job a week, and nobody reprices the disruption.
Service pricing was set years ago
Call-out fee and flat rates sit behind wages, insurance and vehicle costs.
Quotes go out and never get chased
Hot water, rough-ins and pipe replacements quoted after hours, then forgotten.
Parts margin is guesswork
Van stock and fittings billed on a mark-up policy that lives in your head.
Dispatch runs off your phone
Half the jobs allocated by text, and travel from Coomera to Currumbin is unpriced.
Invoices go out late
A strong month on the job board becomes a tight month in the bank.

A quote turnaround standard, priced options and a follow-up that runs without you.
03
Margin
Gross margin by job type, with a written labour rate and parts mark-up policy.
04
Dispatch
Billable hours per field day, every job in the system, a rule for urgent work.
05
People
Dispatcher, leading hand and supervisor scopes with one measure each.
06
Owner freedom
Decision rules written down and a weekly numbers meeting the team runs.
Instrument
Plumbing business profit leak calculator
Two levers that cost nothing to pull: two points of gross margin, and five points of quote conversion. Enter your numbers.
Current gross profit
$400,000
Revenue x 40% gross margin.
+2 points gross margin
$20,000
Pricing and parts policy only, no extra work won.
+5 points quote conversion
$26,880
About 21.0 extra jobs a year, $67,200 revenue, at your current margin.
Both together
$46,880
The two figures added. Illustrative only.
Illustrative arithmetic based on the numbers you entered, not a forecast or guarantee. Each lever is counted once: the margin scenario is revenue multiplied by two per cent, and the conversion scenario is the extra quoted jobs won at your average job value, multiplied by your current gross margin.
Example only
The first 90 days
An illustration of the usual sequence, not a promise of outcomes. The real plan comes from your numbers.
Days 1 to 30
Instrument the business
Baseline the numbers, rebuild the labour rate, call-out fee and parts mark-up, and set a quote turnaround standard.
Days 31 to 60
Correct margin and cash
Reprice the job types below target, write the dispatch rule, invoice on completion and start the weekly numbers meeting.
Days 61 to 90
Build the layer above you
Hand scheduling, on-call rostering and first-line pricing to a named supervisor inside written rules.
Sequence
What we fix first
01
The seven numbers most owners cannot supply, starting with margin by job type.
02
Service pricing before marketing, because more call-outs cannot fix a thin rate.
03
Quote turnaround and two follow-ups on planned work.
04
Every job, hour and part in the system, with the invoice out the day the job closes.
05
One weekly meeting, thirty minutes, with numbers in it.
The model
An operating partner, not a coach
Conventional coaching
- Asks questions, holds you to your own plan.
- One curriculum for every industry.
- Leaves the systems to you.
Operating partner
- Rebuilds pricing, parts policy, dispatch rule and scorecard with you.
- Led from eleven companies founded, acquired or sold.
- Leaves written scopes, decision rules and a weekly rhythm behind.
Fit
Who this is for
A good fit
- Gold Coast plumbing businesses turning over roughly $400k or more.
- Service, maintenance, hot water, drainage or new residential work with field staff employed.
- The owner is still the bottleneck for quoting, pricing and dispatch.
- Demand is there. The constraint is structure, margin and management.
Not a fit
- Sole operators with no field staff and no intention of hiring.
- Owners who want lead generation alone.
- Anyone wanting weekly encouragement rather than changes to how the business runs.
Questions
Common questions from plumbing business owners
Do you work specifically with plumbers?
We work with founder-led service businesses, and plumbing is one of them. The operating problems in a plumbing business are specific enough that the work is built around them: call-out and flat-rate pricing, parts mark-up, quote turnaround on planned work, dispatch between emergency and scheduled jobs, billable hours per field day, callbacks, on-call rostering, apprentice progression and job management discipline. We do not publish plumbing case studies because we only publish client results with written approval.
Do you only work with Gold Coast businesses?
No. Sessions run remotely with owners across Australia. This page exists because owners search for a plumber business coach on the Gold Coast, and the operating realities here are real: a large rental and holiday letting pool driving urgent service work, strata and real estate maintenance accounts, heavy residential construction, and travel time from Coomera through Southport and Robina down to Currumbin.
What size plumbing business is suitable?
Generally $400k or more in annual revenue with field staff already employed. Below that the constraint is usually demand and pricing, which does not need an operating partner. Above roughly $2m the work moves into the full Bettr Operating System engagement.
Should I move to flat-rate pricing?
Sometimes. Flat-rate or menu pricing works well for repeatable service work such as tap and toilet repairs, hot water changeovers and standard drain clearing, because it removes the argument about hours and rewards a fast technician. It works poorly for variable diagnostic work and larger project scopes. We look at your job mix and your actual cost per field hour before changing anything.
How do I stop emergency work destroying the schedule?
With a written dispatch rule rather than judgement in the moment. That usually means a defined share of daily capacity held for urgent work, a priced after-hours and weekend loading, a named person who decides what gets bumped, and a call back to the affected customer the same day. The point is that the decision stops routing to you.
How much time does it take?
Roughly three to four hours a month from the owner, plus a weekly numbers review the business needs regardless. The point is to reduce your hours, not add a standing commitment.
Do I need to get off the tools immediately?
No. Pulling the owner out of the field before pricing and dispatch are corrected removes revenue and solves nothing. Field time comes down as the pricing, the supervisor layer and the job management discipline take load off you, usually in stages.
How is this different from a business coach?
A conventional business coach asks questions and holds you accountable to your own plan. We work as an operating partner: the labour rate and parts policy get rebuilt, the quote follow-up sequence gets written, the dispatch rule gets drafted, the scorecard gets built and the role scopes get written. Byron has founded, acquired or sold eleven companies and scaled one to number 13 on the AFR Fast 100, so the work is led from operating experience rather than a curriculum.
How quickly should I expect changes?
Process changes such as quote turnaround, invoice speed and dispatch discipline usually start inside the first month. Margin and utilisation move over a quarter as repriced work flows through. We do not guarantee financial outcomes, and anyone who does is guessing.
