Hospitality & multi-site venues / Practical operating guide

Give each venue a contribution and an accountable leader

Strong group sales can hide a site whose roster, waste and discounting consume the contribution of every other location.

Owner-led operating work

Six implementation steps. Four defined measures. A checklist you can use in your next leadership review.

Management guidance, not a claim of sector credentials or client results. Set baselines from your own data.

Implementation sequence

Give each decision an owner.

  1. 01 / Group operator

Define site contribution consistently: net sales, direct product costs, labour and controllable site expenses. Show central overhead separately.

  2. 02 / Venue manager

Forecast demand by service period and day type. Build safe roster coverage from expected covers or transactions rather than last week’s roster copied unchanged.

  3. 03 / Kitchen or service lead

Record purchases, stock movement and waste by category. Reconcile complimentary items and staff meals instead of treating all stock usage as customer sales.

  4. 04 / Finance lead

Compare labour cost with net sales and sales per paid hour by site and service period. Separate opening, training and unusual events from mature-site patterns.

  5. 05 / Area manager

Review service quality, safety and staff workload alongside contribution. Give venue leaders purchasing and roster limits, with clear escalation for material exceptions.

  6. 06 / Founder and venue leaders

Hold a weekly site exceptions review. Assign one action to the largest labour, waste or service problem and follow up on the same measure next week.
