Manufacturing & distribution / Practical operating guide

Find the constraint before buying more capacity

More output is not useful if the bottleneck, scrap or unavailable stock prevents profitable orders leaving the door.

Owner-led operating work

Six implementation steps. Four defined measures. A checklist you can use in your next leadership review.

Management guidance, not a claim of sector credentials or client results. Set baselines from your own data.

Implementation sequence

Give each decision an owner.

  1. 01 / Operations manager

Map order flow through purchasing, production, quality release and dispatch. Identify the current constrained stage using queue and output evidence.

  2. 02 / Production planner

Schedule to available bottleneck capacity and material readiness. Avoid filling upstream stages with work that only increases unfinished inventory.

  3. 03 / Quality lead

Separate first-pass good units, reworked units and scrap. Record defect causes with safety and traceability controls intact.

  4. 04 / Maintenance lead

Classify planned downtime, breakdown and setup losses. Check whether reducing changeovers or recurrent failures would improve the constrained stage.

  5. 05 / Inventory controller

Cycle-count priority items and reconcile physical stock with the system. Record stockouts, obsolete inventory and unavailable supplier commitments separately.

  6. 06 / Founder and operations leads

Review throughput, quality and dispatch exceptions weekly. Assign a small improvement experiment at the constraint before committing capital to another machine.
