Recruitment & staffing / Practical operating guide
Run the desk on gross profit, not activity theatre
Calls and CV sends can look healthy while fill rates, recruiter economics and client concentration deteriorate.
The practical answer
Run a recruitment desk on gross profit and delivery quality together. Separate permanent placement fees from contract staffing economics, agree which direct costs finance includes, then divide period gross profit by average recruiter FTE. Pair that result with client concentration and the time from an accepted brief to a qualified shortlist. The weekly review should identify a named owner for each stalled handoff, not reward call volume regardless of commercial value. Candidate consent and human hiring decisions remain essential.

Worked hypothetical example / not a benchmark
Gross profit per recruiter
Period desk gross profit divided by average recruiter full-time equivalents (FTE). Gross profit is revenue less the agreed direct costs; it is not net profit.
USD $120,000 desk revenue − USD $72,000 agreed direct costs = USD $48,000 gross profit. Divide by 4 average recruiter FTE: USD $12,000 gross profit per recruiter for the month.
Assumptions to record
- One monthly period, one desk and four average delivery FTE; part-time roles are prorated.
- Contractor wages and agreed employment on-costs are included in this illustration; overhead is excluded.
- Finance reconciles credits, reversals and period cut-off before the review.
Common measurement mistakes
- Comparing permanent-placement revenue with temporary staffing revenue without aligning direct costs.
- Using end-of-month headcount instead of average FTE, or omitting ramp-up and leave context.
- Calling an unqualified CV send a shortlist, or dropping paused vacancies without disclosure.
Implementation sequence
Give each decision an owner.
01 / Recruitment director
Separate permanent placement, contract and temporary staffing economics. Agree the direct employment costs included in contractor gross profit with finance.
02 / Team leader
Define a qualified vacancy: approved brief, decision maker, commercial terms and realistic hiring process. Exclude speculative jobs from the committed delivery queue.
03 / Delivery lead
Timestamp accepted briefs, candidate consent, qualified shortlists, interviews and offers in the ATS. Define shortlist quality with the client before measuring speed.
04 / Finance lead
Review gross profit per recruiter and overdue client balances by desk. Use a consistent headcount basis and explain ramp-up, leave and part-time roles.
05 / Account director
Rank clients by gross profit contribution and contract exposure. Assign relationship coverage and an action plan for dependence on a few buyers.
06 / Founder and team leaders
Review stage bottlenecks and desk capacity weekly. Delegate client follow-up and delivery sequencing; keep consequential hiring decisions with authorized humans.

Questions owners ask
Should we rank recruiters by gross profit alone?
No. Compare like-for-like desks and role capacity, then review shortlist quality, concentration and delivery delays. The measure starts a management discussion; it is not a complete individual performance assessment.
When does the shortlist clock start?
Start when the brief is accepted against the agreed qualification criteria. Stop at the first client-approved qualified shortlist. Report business days, and record paused or cancelled briefs separately.
What should the founder own in the weekly review?
Resolve capacity and material commercial exceptions with team leaders. Delivery sequencing and routine follow-up should have delegated owners; consequential hiring decisions stay with authorized humans.
